Owner/GM Scorecard: The 6 Metrics That Actually Matter

Raw call totals hide quality. Tag or score calls so organic, paid, maps, and direct channels show how many conversations reached dispatch with real job potential.

A spike in unqualified volume is a targeting or messaging problem, not a celebration. Adjust landing pages, ad copy, or keyword themes when the mix shifts.

Booked estimate rate and cycle time

Of the qualified conversations, how many become scheduled estimates, and how quickly? Delay often equals lost revenue in emergency trades, while large project sales need a different expectation.

Compare rates by channel and by crew when sample sizes allow. Uneven performance usually points to routing, availability, or follow-up rather than “bad leads.”

Cost per booked estimate (not just CPL)

Cost per lead is easy to report and easy to game. Booked estimate cost aligns marketing and operations: it reflects both traffic quality and how the office closes the loop.

When paid search CPL looks great but booked estimate cost drifts upward, investigate call handling before you cut a campaign that still attracts intent.

Revenue by service line and seasonality notes

Owners need to see which lines carry margin in each quarter so SEO content and offers stay coordinated with capacity. A spring AC tune-up push matters less if install crews are already booked six weeks out.

Pair revenue commentary with one or two qualitative notes (weather shifts, competitive promos, staffing changes) to explain variance without hiding behind charts.

Reputation and review throughput

Star averages matter, but so does recent volume. A slow month of new reviews can hint at job volume or customer experience issues before they show up in revenue reports.

Track response time to negative feedback as an operational metric, not only marketing polish.

Site and landing page health checks

Track uptime, form completion rate, and top landing pages for bounce on mobile. A single broken emergency form during a heat wave can erase weeks of SEO progress.
